最近は「つくるんです®」など、写真事業にとどまらない挑戦が話題のプラザクリエイトさんですが、メンバーのスキルを強化しようと考えた背景には、どのような課題があったのでしょうか。</strong></p> <p><span><strong>新谷さん</strong>：</span><br>私自身は、現在を「次のプラザクリエイトをつくる第2創業期」であると捉えています。写真を軸にしたイメージング事業は、店舗事業がコロナ禍で苦戦する中、良い部分を残しつつオンラインの活用などの変革が求められています。また、ソウゾウ事業本部ではこれまでの枠にとらわれない新規事業への挑戦が求められています。「つくるんです®」やパーソナル・ミーティング・ボックス「One-Bo」は、その挑戦のひとつです。</p> <p>新規事業を強化する上で重要なのが、自社だけではなく外に目を向けてマーケットの情報を取り入れること。また、広告会社など外部のパートナーさんと関わり合い議論することだと考えています。ただ、社内のさまざまな立場のメンバーを見渡したときに、基礎知識のベースが揃っておらず、内部のメンバー同士でも、外部の方とも対等に議論しきれない点を課題に感じていました。</p> <p><strong>—— 新規事業に力を入れる上で「メンバーの基礎知識のレベルを揃えること」が大事だと考えた背景は、何ですか？</strong></p> <p><span><strong>新谷さん：</strong></span><br>私はリクルート出身で新規事業を担当していたのですが、そのとき外部のパートナーさんと話をする機会が必然的に多くなりました。自社のサービスを知っているだけではなく、マーケティングの考え方やその指標の知識がないと、そもそも話が噛み合わないんです。</p> <p>自分の勉強不足という壁にぶち当たったことで、自ら本を読んだり人の話を聞きに行ったりしつつ、勉強会のようなアウトプットの場を自らつくって、自分の言葉で説明できるくらいの解像度で理解できるよう心がけました。</p> <p>この経験から、<strong>外部とも話が通じるレベルで基礎知識や共通言語を持つこと、また「自分だけで学ぶのではなく、みんなで学び合い学習習慣をつくる」ことが、新しい挑戦には大切</strong>だと考えるようになったんです。</p> <p>でも、知らない人に対して知識やスキルをひけらかすと、ある意味、暴力になりますよね。チームの中で「知らない人が悪い」といった雰囲気ができてしまうのも良くない。そこで、みんなが体系的にマーケティングの知識や考え方を学べる機会がないかなと悩んでいたときに、たまたまイベントでグロース X 代表の津下本さんのプレゼンテーションを聞いて「これだ！」と思ったんです。</p> <p><img <p><span><strong>新谷さん：</strong></span><br>まずは新規事業や新規企画の立案・新しい仕組みの導入に携わる可能性のあるメンバーを12〜13名選出しました。部署や担当、年次ではなく「<strong>今後新しい挑戦に携わる、リーダーシップを担うメンバー</strong>」という基準で選んでいます。</p> <p>実は以前、ビジネス系動画見放題サービスを導入したことがあったんです。2020年4月、緊急事態宣言が出て店舗を閉めなければいけなかったときに、「次につながる学びをしよう」と全社的に号令をかけました。でも実際は、人によって進捗の差が出るなど課題があったんです。ただ、「<strong>グロースX</strong>」の場合は、しっかり全員でやりきることができました。</p> <p> </p> </div> </div> </div> <div> <div> <div> <h2>外部のプロフェッショナルとの共通言語を得て「脱・受け身」に</h2> <p><strong>—— 実際、「グロースX」の学習アプリを通して、どんな効果を感じていますか。</strong></p> <p><span><strong>竹本さん：</strong></span><br>広告やクリエイティブなど、それぞれの業務領域において導入の成果を感じられました。以前から「つくるんです®」の営業グループではGoogle広告やAmazon広告などを活用していましたが、「<strong>グロースX</strong>」で学んだことを実際の出稿でもすぐに活かすことができました。例えば、マニュアルターゲティングを組み合わせてみると、どんどん効果が目に見えて上がり、<strong>通算ではAmazon広告においてROAS220%を達成しました</strong>。</p> <p>学習前は、広告指標や用語を知らないがゆえに、広告代理店の方とお話するときに、自ずと受け身になってしまう場面が多々あったと思います。ただ、広告の指標となる用語やLP（ランディングページ）に関する知識を学べて、広告代理店の方とも共通言語ができたことで、一緒に考えられるようになったことが、数字という成果にも結びついているのではないでしょうか。</p> <p><img <p><span><strong>竹本さん：</strong></span><br>はい。私はデザイナーではないので直にLPをつくるわけではありませんが、LPやLPOの知識が身についたことでクリエイティブのディレクションにも積極的に参加できるようになりました。</p> <h2>GAの勉強会で他部署からも感謝の声。実務への向き合い方に変化が</h2> <p><strong>—— 竹本さんは「グロースX」を軸に、どのようにマーケティングの学びを深めていったのですか？</strong></p> <p><span><strong>竹本さん：</strong></span><br>「<strong>グロースX</strong>」は、マーケティングのさまざまな分野が一通り網羅されていますよね。基礎知識を身につけたあと、「もう少し学んでみたい」と思った分野は、アプリの中で紹介されていた書籍も買って読んでみました。今はファンマーケティングにチャレンジしようとしているので、『ファンベース』（佐藤尚之著／ちくま新書）や『レゴ ―― 競争にも模倣にも負けない世界一ブランドの育て方』（蛯谷敏著／ダイヤモンド社）なども読んでみました。</p> <p><strong>—— アプリでの学習をきっかけに書籍で学びを深め、得た知識を実務で活かしていかれたのですね。</strong></p> <p><span><strong>竹本さん：</strong></span><br>そうですね。さらに、GoogleAnalyticsに関しては、社内からの「一緒に操作しながら勉強したい」「実際の業務で役立つ指標を教えてほしい」などの声に応えて、「<strong>グロースX</strong>」で学んだことを元に勉強会を実施したこともありました。</p> <p><span><strong>新谷さん：</strong></span><br>この勉強会は他のメンバーからも大好評でした。<strong>例えば広報など、採用ページを作るときには、ターゲットを決めてコンテンツをつくります。でも実際はどうだったのか、これまでは粗くしか振り返ることしかできていなかったんです。</strong>Google Analyticsを使用できるようになることで振り返りの精度が上がったという点でも、メンバーの満足度が高かったと思います。</p> <p>それから私が驚いたのは、竹本に新しい仕事をお願いしたときに「こんなテーマでこういう設計で…」といった概要を話すだけで、竹本から「ゴールは何ですか？　KPIは？」といったリアクションが返ってきたことです。新卒２年目で、ここまで明確に数字の意識を持てるようになったのはすごいなと思いました。</p> <p><img <p><span><strong>竹本さん：</strong></span><br>KPIやKGIの設定についてのチャプターは、とても勉強になりました。正直に言うと、これまでは、求められたからという程度の意識で、何となくKPIを設定しているところがあったと思います。でも「<strong>グロースX</strong>」を通じてKPIを定めるために重要なSMARTの法則を知るなどして、何のためのものか、どう設定すればいいのかといったそもそもの思考が整理されました。</p> <p><span><strong>新谷さん：</strong></span><br><strong>「グロースX」の知識は覚えておわりではなく、実務に向き合ったときに具体策を考えられるようになる</strong>。目に見える成果はもちろんですが、<strong>社内の議論の質そのものが変わってきている</strong>のではないかと感じて、ありがたいと思っています。</p> <p>あとは、今回１年間活用してみて、コツコツと学習してきたメンバーの仕事ぶりを見てみると、信頼を置けるなと感じる場面が多かったです。マネージメントの観点からしても、「<strong>グロースX</strong>」はひとつの評価のツールになりうると感じました。</p> <p><strong style="font-size: 1.4rem;">—— <p>はい。チャプターが目標通りに終わらせられていない方に対しては進捗の遅れを指摘しつつ、「ダッシュボードを見てください」などと個人的に声をかけるようにしました。</p> <p><span><strong>新谷さん：</strong></span><br>竹本は、「<strong>グロースX</strong>」を導入した昨年時点で新卒２年目。でも良い意味で相手が上司でも先輩でも、遠慮をしないところがあって、ちゃんと遅れを指摘してくれた。僕も自分自身が忙しさにかまけて取り組めていない時があったんですが、遠慮なく指摘がきましたよ（笑）。</p> <p>でも、そうやって「竹本が言ってくれるから」「みんなやっているから頑張ろう」って思えるから、やりきれた。１年やってみて、１日10分アプリを開くだけでも、ちりつもで実力に差がついていくことが目に見えてわかりました。</p> <p><strong>—— ありがとうございます。最後に今後どのような挑戦をしていきたいか、おふたりの展望をお聞かせください。</strong></p> <p><span><strong>竹本さん：</strong></span><br>ファンマーケティングの施策に力を入れていきたいと思います。「つくるんです®」のファン同士、クリエイターさんや社員が交流できるようなオンラインコミュニティをつくっていきたいと思っています。ファンが集える場を築くことと合わせて、売り上げにも貢献していきたいですね。</p> <p><span><strong>新谷さん：</strong></span><br>最初に申し上げたとおり、新規事業や新サービスといった新しい取り組みをどんどん実現していかなければいけないと思っています。新しい発想やアイデアが求められるときは、思考の基礎となるマーケティングの知識が欠かせません。学ぶことは体力づくりのようなもので、すぐにやめてしまえばせっかくついた体力も落ちてしまう。新しい発想がどんどん出て、実現していける組織にするためにも、継続して学び続けられる環境をつくっていきたいです。</p>
