#2」の参加レポートをお届けします！</p> <h2 id="PM-Academia-とは">PM Academia とは？</h2> <p>まずは、PM Academiaの概要について簡単にご紹介します。<a href="https://product-management-academia.connpass.com/event/333428/">イベントHP</a>からの引用です。</p> <blockquote><p>次世代の企業経営シミュレーション(BMG)を用いて、ビジネスモデルの基本となる製造メーカー企業の経営に、チームを組んで挑戦します。資金調達・人材採用・モノづくり・広告宣伝・販売活動などに取り組む過程で、PMに必要な経営者目線、事業・<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%DE%A1%BC%A5%B1%A5%C6%A5%A3%A5%F3%A5%B0%C0%EF%CE%AC">マーケティング戦略</a>の構築、財務諸表を分析して利益を創出する力などを、実践的に、楽しく習得することを目指しましょう。</p></blockquote> <p>簡単に言うと、与えられた事業目標を達成するために、チームで<a class="keyword" href="https://d.hatena.ne.jp/keyword/%B7%D0%B1%C4%C8%BD%C3%C7">経営判断</a>を下していくイベントです。この過程で、Product Manager（以降、PdM）に求められるさまざまなビジネススキルを学びます。</p> <h2 id="参加したきっかけ">参加したきっかけ</h2> <p>PM Academiaに参加したきっかけは、ログラスのPdMからのおすすめでした。実は、PM Academiaの第1回にログラスのPdMが複数名参加しており、「経営者がどういうデータを見て、どういう意思決定をしたいのかを理解するきっかけになる」という話を聞いていました。 <a class="keyword" href="https://d.hatena.ne.jp/keyword/%B7%D0%B1%C4%B4%C9%CD%FD">経営管理</a>のサービスを開発しているエンジニアとして、<a class="keyword" href="https://d.hatena.ne.jp/keyword/%B7%D0%B1%C4%B4%C9%CD%FD">経営管理</a>や<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D7%A5%ED%A5%C0%A5%AF%A5%C8%A5%DE%A5%CD%A5%B8%A5%E1%A5%F3%A5%C8">プロダクトマネジメント</a>の理解を深める絶好のチャンスだと感じ、参加を決めました。</p> <h2 id="当日の様子">当日の様子</h2> <p>当日は、まずPdMの役割や求められるスキルについて議論し、PdMと経営がどのようにつながっているかを理解するパートから始まりました。</p> <p>その後、3-4人でチームを組んで、チーム対抗での企業経営シミュレーションに進みました。与えられた経営目標を達成するために、四半期ごとに<a class="keyword" href="https://d.hatena.ne.jp/keyword/%B7%D0%B1%C4%C8%BD%C3%C7">経営判断</a>を下し、企業運営をシミュレーションしていく流れでした。特に財務三表（PL、BS、CF）やシミュレーターの数値を参考にしながら、経営指標に大きく影響を与える重要な意思決定することを求められました。</p> <p>シミュレーション中にはさまざまな予期せぬイベントが発生し、その都度どんな対応を取るべきかをチームで協力して考えました。財務三表とシミュレーターの数値がズレたり、キャッシュが尽きたりなどのハプニングも乗り越え、最終的には5チーム中2位という成績でした。</p> <h2 id="参加した感想">参加した感想</h2> <p>このイベントを通じて得た学びは、エンジニアとしてプロダクト開発における視野を広げることの重要性を再認識させられるものでした。</p> <ul> <li>ビジネス全体を俯瞰する力の重要性 <ul> <li>プロダクト開発だけでなく、事業全体を俯瞰して判断する力が<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D7%A5%ED%A5%C0%A5%AF%A5%C8%A5%DE%A5%CD%A5%B8%A5%E1%A5%F3%A5%C8">プロダクトマネジメント</a>に求められることを実感しました</li> <li>前半の議論パートで、「<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D7%A5%ED%A5%C0%A5%AF%A5%C8%A5%DE%A5%CD%A5%B8%A5%E1%A5%F3%A5%C8">プロダクトマネジメント</a>のすべて」という本が紹介されており、改めて読み直してみようと思いました <iframe 400;">南部：私からは実際にFAST導入を推進し、FASTのコレクティブという組織の中にいた一員として、日々どのようなことを感じていたかをお話ししたいと思います。</span></p> <p><span style="font-weight: 400;">まず、FASTの基本的な流れについて説明させていただきます。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">FASTには<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>と似たような<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%A4%A5%C6%A5%EC%A1%BC%A5%B7%A5%E7%A5%F3">イテレーション</a>があり、これをバリューサイクルと呼んでいます。ログラスでは大体2日間で1サイクルを回しています。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">各バリューサイクルの終わりにFAST <a class="keyword" href="https://d.hatena.ne.jp/keyword/MTG">MTG</a>があり、これがFAST<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%EC%A1%BC%A5%E0%A5%EF%A1%BC%A5%AF">フレームワーク</a>の唯一の<a class="keyword" href="https://d.hatena.ne.jp/keyword/MTG">MTG</a>です。</span></p> <p><span style="font-weight: 400;">FAST <a class="keyword" href="https://d.hatena.ne.jp/keyword/MTG">MTG</a>は3部構成になっており、第1部では前回のサイクルの振り返り、第2部ではプロダクトのゴール確認、第3部では次のサイクルのアイテム出しと<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%A2%A5%B5%A5%A4">アサイ</a>ンを行っています。</span></p> <h5 id="FAST導入のプロセスと初期の課題"><strong>FAST導入のプロセスと初期の課題</strong></h5> <p><span style="font-weight: 400;">ログラスでは、今年の4月頃にスケーリング<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%EC%A1%BC%A5%E0%A5%EF%A1%BC%A5%AF">フレームワーク</a>の検討を開始し、ログラスにはFASTが合っているかも知れないという結論を出していました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">結果的に、最初は各機能領域のチームに先行導入し、課題やメリットを確認した上で、全チーム統合してFASTを実施するという流れで導入を進めました。</span></p> <p><span style="font-weight: 400;">私のチームが最初にFASTを導入することになったのですが、当時のチームの状況は非常に複雑で、具体的にはチーム人数が11人と多く、しかも直近3ヶ月以内の入社のメンバーがほとんどという状態でした。</span></p> <p><span style="font-weight: 400;">また、3つの異なるコンテキストの開発エピックを並行して進めなければならず、日々の運用タスクで1日潰れてしまうこともあり、開発時間の確保が難しい点に課題感がありました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;"><a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>イベントだけで午前中がほとんど埋まってしまい、さらにEMとの1on1やオンボーディングなども加わって、時間的にも状況的にも、生産性があがらない状態が続いていました。</span><span style="font-weight: 400;"><br /></span></p> <h5 id="FAST導入の決断と準備"><strong>FAST導入の決断と準備</strong></h5> <p><span style="font-weight: 400;">そういった状況を改善するため、当時の私はチームを2つに分けてプランニングやリファインメントを2倍速にできないかとか、PdMと相談して優先度をつけて1つずつ片付けていけないか打診するなど、いろいろな方法を試みましたが、どれもあまり上手くいきませんでした。</span></p> <p><span style="font-weight: 400;">そんな中で、スケーリング<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%EC%A1%BC%A5%E0%A5%EF%A1%BC%A5%AF">フレームワーク</a>としてログラスに合いそうという話が出ていたFASTについて知り、これが解決策になるのではないかと考えました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">チームメンバーには課題感の共有をしたうえで、エピックごとにチームを分けたいことや、分けたチームで独自にプランニングやリファインメントをしたいという考えを伝えたところ、課題感は共感されつつも「本当に課題を解決できるのか」という厳しい意見も正直ありました。</span></p> <p><span style="font-weight: 400;">その反応を受けて私自身がFASTを導入したいがためにHowを先に考えすぎていたことに気づき、<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%EC%A1%BC%A5%E0%A5%EF%A1%BC%A5%AF">フレームワーク</a>よりもチームの生産性向上という本質的な課題に寄り添うことの重要性を再度意識するきっかけにもなりました。</span></p> <h5 id="FAST導入後の変化と成果"><strong>FAST導入後の変化と成果</strong></h5> <p><span style="font-weight: 400;">その後、実際に私のチームでFASTを導入した後には、ポジティブな変化が見られるようになりました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">開発時間が増加し、PRの作成数も増え、チームメンバーからは「自分が行うべきタスクが明確になった」「アウトプットが出しやすくなった」という声が聞こえるようになりました。</span></p> <p><span style="font-weight: 400;">また、業務委託の方からは「担当タスクに対する責任感が強まった」「他チームとの連携やコミュニケーションが増えた」という感想も聞くことができました。</span></p> <p><span style="font-weight: 400;">特に大きな変化として、以前は触れなかった機能領域に異なるチームのメンバーが入り、新しい経験をできるケースが増え、これによって個々のメンバーのケイパビリティも増えたと感じています。</span></p> <h5 id="FAST導入の全体展開"><strong>FAST導入の全体展開</strong></h5> <p><span style="font-weight: 400;">私のチームでのある程度の手応えがあったのを受けて、他のチームにも試験導入をすることになりました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">各チームでメリットと懸念両方の意見がでた中でも最終的には「とりあえずやってみよう」という声が多く上がり、チャレンジに対する前向きな姿勢にはログラスの強さを感じました。</span></p> <p><span style="font-weight: 400;">全体導入のスケジュールとしては8月7日にFAST推進チームのメンバー追加募集があり、8月<a class="keyword" href="https://d.hatena.ne.jp/keyword/20%C6%FC">20日</a>の全体導入が決定しました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">1ヶ月足らずの準備期間で、手引書の作成、CSとの連携方法の変更、コードオーナーシップの再考など、多くのことを一気に進めて全体導入が始まりました。</span></p> <h5 id="現在の課題と改善策"><strong>現在の課題と改善策</strong></h5> <p><span style="font-weight: 400;">全体導入から約2ヶ月が経ち、今はいくつかの課題に直面しつつも改善のサイクルを回せています。</span></p> <p><span style="font-weight: 400;">まずフロー効率の悪さという課題に対しては、タスクが待ち状態になりやすい傾向があるので、バリューサイクルで扱うアイテム数を制限したり、一人で完結するアイテムを減らす試みをしています。</span></p> <p><span style="font-weight: 400;">次に機能開発に注力するあまり、技術的負債の解消が後回しになりがちな傾向も見えてきました。これに対しては、数サイクルにわたって強制的に技術的負債解消だけを行うサイクルを設けるなどの対策をはじめています。</span></p> <p><span style="font-weight: 400;">ま</span><span style="font-weight: 400;">た、全体のゴールが見えにくくなっているという課題もあります。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">プロダクトが大規模化し、全体のゴールが把握しづらくなっているので、PdMと別途<a class="keyword" href="https://d.hatena.ne.jp/keyword/MTG">MTG</a>を設けて、ゴールの明確化をしようとしています。</span></p> <p><span style="font-weight: 400;">さらに開発スピードは向上した一方で、それに伴う品質低下のリスクも認識しており、これに対してはシフトレフトやシフトライトの取り組みを強化しています。</span></p> <p><span style="font-weight: 400;">課題もいくつか見え始め、それに対しては1つ1つ改善をはじめている一方で、リソース配分に関する議論が活発になったことは大きな進歩だと感じています。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">例えば、「リソースを追加すればこのタスクはすぐに終わる」「この進捗は危険だから人を追加しよう」といった柔軟なリソース調整の議論が行われるようになり、全員が同じ方向を向いて開発に取り組めている証拠だと思っています。</span></p> <h5 id="今後の課題と展望"><strong>今後の課題と展望</strong></h5> <p><span style="font-weight: 400;">今後の課題としては、次のようなものがあると感じています。</span></p> <p><span style="font-weight: 400;">1つ目は優先度決定プロセスの改善で、PdMへの過度な依存を減らし、チームメンバー全員が全体感を持って判断できるようにする必要があると考えています。</span></p> <p><span style="font-weight: 400;">2つ目に情報共有の強化で、タスクの背景理解を深め、自信を持ってアイテムを提案できる環境を作る必要があります。</span></p> <p><span style="font-weight: 400;">3つ目にプロダクトビジョンと顧客ニーズのバランスで、長期的なビジョンと短期的な顧客要求のバランスをどう取るかが課題になっています。</span></p> <p><span style="font-weight: 400;">これらの課題に対応するために、PdMとの対話の機会を増やして、全体のアイテム把握を継続的に行うことを予定しています。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">また、新しい領域に移動する際のオンボーディングを強化し、同期の時間や頻度を増やすことも検討しています。</span><span style="font-weight: 400;"><br /></span></p> <p><span style="font-weight: 400;">最後に、FASTの導入は確かに難しく大変です。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: href="https://d.hatena.ne.jp/keyword/MTG">MTG</a>の<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%A1%A5%B7%A5%EA%A5%C6%A1%BC%A5%B7%A5%E7%A5%F3">ファシリテーション</a>を担当しています。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">今日はなぜログラスで変化対応力の高いプロダクト組織が求められているのか、FASTとは何か、そして実際に導入してどんなことが起こったのかをお話ししたいと思っています。</span></p> <p><span style="font-weight: 400;">最初に簡単に会社について説明すると、ログラスは「良い景気を作ろう。」というミッションを掲げているスタートアップです。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">現在は<a class="keyword" href="https://d.hatena.ne.jp/keyword/%B4%EB%B6%C8%B2%C1%C3%CD">企業価値</a>を高める<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%AF%A5%E9%A5%A6%A5%C9">クラウド</a><a class="keyword" href="https://d.hatena.ne.jp/keyword/%B7%D0%B1%C4%B4%C9%CD%FD">経営管理</a>システム「Loglass <a class="keyword" href="https://d.hatena.ne.jp/keyword/%B7%D0%B1%C4%B4%C9%CD%FD">経営管理</a>」をメインに複数プロダクトを提供しています。</span></p> <h5 id="従来の開発体制と課題"><strong>従来の開発体制と課題</strong></h5> <p><span style="font-weight: 400;">これまでの開発体制は、3つの<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>チームが機能領域ごとに分かれて開発を進めていました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">この体制は、複雑な<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%C9%A5%E1%A5%A4%A5%F3">ドメイン</a>に対して認知負荷を下げ、領域ごとの生産性を最適化することができていました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">ただ、プロダクトと組織が大きくなるにつれて、以下のような課題が浮き彫りになってきました。</span></p> <p><span style="font-weight: 400;">・<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%C7%A5%A3%A5%B9%A5%AB%A5%D0%A5%EA%A1%BC">ディスカバリー</a>段階で、複数の領域を扱う課題の理解が難しい。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">・チーム間の機能またがりの連携コストが高く、開発速度が出にくい。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">・プロダクト全体を俯瞰して体験を設計・実装できる人材が少なくなっている。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">・組織の拡大に伴い、個々の自律性が保てなくなる懸念がある。</span></p> <p><span style="font-weight: 400;">このような課題を解決するアプローチとして、FASTの導入を検討することになりました。</span></p> <h5 id="FASTの特徴"><strong>FASTの特徴</strong></h5> <p><span style="font-weight: 400;">FASTの特徴は、動的にチームが作られることです。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">これまでログラスで行ってきた<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>では固定化されたチームがありましたが、FASTでは「コレクティブ」と呼ばれる、同じ目的を持ったメンバーの集合があります。</span></p> <p><span style="font-weight: 400;">コレクティブの中には、エンジニアの他にPdMやデザイナーもおり、個々のメンバーが優先度の高い活動アイテムを提案し、それに対して人が集まってチームが形成されます。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">これを短い期間の「バリューサイクル」というサイクルごとに行うことで、より最適なチームを作りながら、<a class="keyword" href="https://d.hatena.ne.jp/keyword/%CE%AE%C6%B0%C0%AD">流動性</a>高く活動を行っています。</span></p> <h5 id="FASTの導入プロセスと初期の結果"><strong>FASTの導入プロセスと初期の結果</strong></h5> <p><span style="font-weight: 400;">FASTへの移行の流れとして、まず3つの<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>チームを1つのコレクティブに統合しました。最初にそれぞれの<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>チームの中でFASTを試した後、1つに統合するという流れで進めました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">現在は導入から7週間経過し、14回のバリューサイクルを回しています。その中で、実際にどのような<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%C1%A1%BC%A5%DF%A5%F3%A5%B0">チーミング</a>が起こったのかを紹介します。</span></p> <p><img /></p> <p><span style="font-weight: 400;">上の図が実際の4バリューサイクルでの個々の動きです。サイクルごとに移動が毎回起こっており、これはメンバーが自律的に最適な貢献先を選んでいる結果だと思っています。</span></p> <p><span style="font-weight: 400;">また、<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%C7%A5%A3%A5%B9%A5%AB%A5%D0%A5%EA%A1%BC">ディスカバリー</a>のアイテムに対しても毎回のバリューサイクルで移動があり、必要なタイミングで適切な知識や経験を持つメンバーが参加できていると感じています。</span></p> <h5 id="FASTによる変化と成果"><strong>FASTによる変化と成果</strong></h5> <p><span style="font-weight: 400;">FASTの導入によって、機能領域をまたがったメンバーでのチーム形成が促進されました。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">以前の体制である3つの<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%B9%A5%AF%A5%E9%A5%E0">スクラム</a>チームのメンバーが混ざったチームの割合は、30〜60%でした。これはPdMや<a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%A1%A5%B7%A5%EA%A5%C6%A1%BC%A5%BF%A1%BC">ファシリテーター</a>が意図的に混ぜるように指示したわけではなく、メンバーが自律的に最も貢献できる場所を選んだ結果として起きています。</span><span style="font-weight: 400;"><br /></span></p> <p><span style="font-weight: 400;"><a class="keyword" href="https://d.hatena.ne.jp/keyword/%A5%D5%A5%A1%A5%B7%A5%EA%A5%C6%A1%BC%A5%B7%A5%E7%A5%F3">ファシリテーション</a>の観点からは、メンバーが自律的に判断するための情報を引き出す動きが重要だと考えています。</span><span style="font-weight: 400;"><br /></span><span style="font-weight: 400;">例えば、活動アイテムのゴールを明確にしたり、全体で質問を共有したりすることで、個々のメンバーが適切な判断ができるようなサポートを意識しています。</span></p> <p><span style="font-weight:
